What is Ell Advisory's process for delivering an AI project?

Map, Build, Scale. The Map is a 14-day diagnostic where we shadow your field sales team, interview reps, and dig through your CRM data to find the three most expensive manual workflows. We price each one in annualised waste. The Build is a 6-week sprint that turns the highest-value opportunity into a working AI system, integrated with the tools you already use. Scale rolls the proven system out wider once the ROI target is hit.

How long does a typical Ell Advisory engagement take?

Eight weeks from kickoff to production. Two weeks for the Map, six for the Build. Scale runs ongoing if you want to expand the solution across more teams or use cases. If you're not ready for a full engagement, the £1,500 half-day AI Deep Dive Workshop is a lower-commitment way in — we run it with your Sales Director, MD, and Ops lead and leave you with two or three costed opportunities.

What is the 3× ROI guarantee?

The Map costs £10,000 fixed. If we can't surface at least £30,000 of recoverable waste per year inside your sales operation by day 14, you pay nothing. We put that in writing before work starts. The reason we can offer it is that the scoping call before the engagement confirms the problem is real. If we don't think it is, we don't take the work on.

Who owns the code and data after an engagement?

You do. All of it — the code, the data, the models, the infrastructure. No licences, no retainers, no vendor lock-in. Builds run inside your own Azure, AWS, or on-prem environment, so nothing leaves your firewall. If you want to hand maintenance to your internal team or a different vendor after we deliver, you can. The full repo and documentation get handed over when Scale ends.

Do you need to replace your CRM or ERP to work with us?

No. We build on top of what you already run — Salesforce, HubSpot, Dynamics, SAP, Microsoft Fabric, whatever it is. Typical builds: voice-to-CRM transcription, AI-drafted proposals pulled from your product catalogue, document extraction pipelines that feed your ERP. The AI shows up inside workflows your team already uses. No rip-and-replace, no change management programme, no new app for the reps to learn.

How does Ell Advisory measure ROI on an AI engagement?

Every Build starts with a baseline measured during the Map — hours per task, error rate, cycle time, revenue per rep, whatever the relevant metric is. Six weeks later we measure the same thing again and write it up as a Comparative Value Report. Past engagements have documented 351,000 hours reclaimed per year, £10.6M in capacity unlocked, meeting prep time cut by 85%, and a 43% sales uplift in a controlled pilot against a control group.

Who delivers the work?

Fawad Bhatti leads every engagement. 12+ years building AI for field sales. Previously Principal PM at Hilti, where he built AI infrastructure serving 19,000 sales managers across 68 countries and drove +80M CHF in revenue uplift. Before that, cofounder and CPO of PageBreak.ai (acquired by BoardPro) and Senior PM at Yelp. MBA from HEC Paris. For Build delivery he works with a small network of senior AI engineers and your own IT, data, and sales teams.

What kinds of companies does Ell Advisory work with?

UK mid-market manufacturers, logistics firms, construction companies, and industrial services businesses. Usually somewhere between £5M and £200M turnover. The pattern we see repeatedly: a field sales team with complex quoting, a CRM that nobody updates properly, and invisible admin waste in quotes, job sheets, and the handoff between field and factory. We're based in Peterborough and serve clients across the Midlands, Yorkshire, and the North.

What happens if an AI build doesn't hit its ROI target?

Every Build has an ROI target agreed during the Map and measured at 6 weeks. If the system misses the target but is close, we keep iterating at no extra cost until it hits. If the underlying problem turns out not to be solvable with AI in a way that makes commercial sense — rare, because the Map is designed to filter those cases out — we document what we learned and the engagement closes. You keep the code either way.

Can Ell Advisory work on-site or is everything remote?

Both, but the Map needs boots on the ground — 3–5 days minimum. Remote-only diagnosis misses the workflows that live in WhatsApp threads, handwritten notes, and spreadsheets nobody has admin access to, which is exactly where most of the waste hides. The Build is mostly remote with weekly site check-ins. Clients in the Midlands, Yorkshire, and the North get on-site visits as standard. Further afield we agree travel up front.
